A mason’s sequence for operations.
Understand the load. Remove what does not fit. Set what carries weight. Settle so it holds without constant adjustment.

Phase I
Survey — truth before tools
Walk the flow. Sit in existing reviews. Collect metrics people actually use. Output: load map + friction register ranked by customer impact.
Phase II
Cut — remove false load
Duplicate meetings, orphaned KPIs, ownerless handoffs go. Output: reduced operating surface + signed stop-doing list.
Phase III
Set — place bearing pieces
Install standards, visuals, cadence with the people who will run them. Coach live for several cycles.
Phase IV
Settle — take weight
Taper presence. Audit drift. Exit pack: cadence kit, decision charter, visual library, 30-day self-audit.

Fit gate
We decline slogan work.
If leadership will not name owners or protect the cadence calendar, we say so early. Hard no beats soft engagement.
